How to Build a Marketing Data Stack Your CFO Will Trust
Most marketing data stacks are a collection of platform exports, spreadsheet formulas, and hope. Here's what a stack that actually supports defensible decision-making looks like — and how to build it without a data engineering team.
Most marketing teams have the same data stack: a Google Sheets document that one analyst built, pulling from CSVs exported from six ad platforms, connected by a set of VLOOKUP formulas that break every time someone adds a column. The document takes three hours to refresh each week. Nobody fully understands it anymore. And everyone is vaguely afraid of the day the analyst who built it leaves.

What “A Marketing Data Stack” Actually Means
A marketing data stack is the combination of tools and systems that:

- Deliver it to the people who need it — as dashboards, reports, or alerts

You need a place to store all this data that’s queryable with SQL, scalable, and doesn’t break when you add a new source.
The modern options:
BigQuery (Google): Free up to 10GB storage and 1TB queries per month — enough for most small and mid-market teams to run indefinitely at zero cost. Integrates natively with Google Ads, Google Analytics 4, and Looker Studio.
Snowflake: More powerful, better cross-cloud, more flexible separation of compute and storage. More expensive. Appropriate when you’re running complex transformations or have large data volumes ($5K+/month in ad spend typically).
Redshift (AWS): Good if you’re already deep in the AWS ecosystem. More operational overhead than BigQuery or Snowflake.

Layer 3: Data Transformation
This is where most data stacks fail — and where the most value lives.

Layer 4: Delivery
With clean data in your warehouse, delivery is straightforward. The two main categories:
Dashboards: Tools like Looker Studio (free), Metabase (free open-source), or Tableau connect to your BigQuery tables and build live visualizations. Because the data is coming from your warehouse — not from platform APIs directly — everyone sees the same numbers. No more “why does my report show something different than yours.”
Automated reports: A Python script or a tool like Hex or Observable can run on a schedule, pull from your warehouse, format data into a report or slide deck, and email it to stakeholders.
